How to Calculate AI ROI Without a Spreadsheet
Stop Overcomplicating This
Most people treat AI ROI like a PhD thesis.
Spreadsheets. Projections. Sensitivity analyses.
Then nothing happens. Because by the time you finish the spreadsheet, you've talked yourself out of it.
Let's simplify.
Three Questions That Matter
That's it. Three questions.
1. What does this problem cost you now?
Every business problem has a cost. Time. Money. Both.
- How many hours per week does your team spend on this task?
- What do those hours cost you?
- What else could they be doing instead?
- Are you losing clients or revenue because of it?
Don't overthink it. Ballpark is fine.
If a manual process takes 10 hours a week and you're paying someone $50/hour, that's $500/week. That's $26,000 a year.
2. What will AI save?
Be conservative here. Don't assume 100% time savings.
If AI cuts that 10-hour task to 2 hours, you save 8 hours a week.
8 hours x $50 = $400/week = $20,800/year.
That's your upside.
3. How long until it pays for itself?
Add up the cost of the AI solution. Setup. Monthly fees. Training time.
Divide by your weekly savings.
If setup costs $5,000 and you save $400/week, it pays for itself in about 13 weeks.
Three months. That's your answer.
Hidden Costs People Forget
Be honest about these:
- Training time → Your team needs to learn the new system
- Transition period → Things might slow down before they speed up
- Learning curve → First month is rarely the best month
- Integration → Connecting AI to your existing tools takes effort
These are real. Budget for them. Usually add 20-30% to your estimate.
Hidden Savings People Miss
But also count these:
- Time back → What could your team do with those freed-up hours?
- Error reduction → Manual processes have mistakes. AI doesn't get tired.
- Team morale → Nobody likes doing boring, repetitive work
- Speed → Faster delivery means happier clients
- Scale → Handle more work without hiring more people
These often outweigh the hidden costs. But people forget to count them.
The Power of One Approach
Here's the trick that makes this work every time.
Don't calculate ROI for "AI transformation" across your whole business.
Calculate it for one specific problem.
One process. One task. One pain point.
Start small. Prove it works. Measure the actual result.
Then use that win to fund the next one.
A disability services organisation came to me for a simple platform audit. Month one saved them thousands. That funded month two. And month three. Within six months, they had AI finding funding opportunities in minutes instead of hours.
Each win paid for the next. For those building these solutions with Claude Code, the interactive guide covers the architecture and agent workflows for rapid deployment.
A Simple Template
Here's your back-of-napkin ROI calculation:
Current cost of the problem:
→ Hours per week x hourly rate x 52 = annual cost
Expected savings:
→ Hours saved per week x hourly rate x 52 = annual savings
Cost of AI solution:
→ Setup + (monthly cost x 12) = annual investment
Payback period:
→ Total investment / weekly savings = weeks to break even
Simple ROI:
→ (Annual savings - annual investment) / annual investment x 100 = ROI %
If the number is positive, you're ahead. If payback is under 6 months, it's worth doing.
The Bottom Line
You don't need a spreadsheet.
You need three answers and a napkin.
What's the problem costing you? What will AI save? How long until it pays off?
Start with one problem. Prove the ROI. Then scale.
